Studies published by the Center for Strategic and International Studies (CSIS) have similarly observed that low-cost drone technologies are reshaping asymmetric warfare by enabling smaller or less conventionally equipped forces to challenge larger military powers and achieve strategic effects against high-value targets.

At the same time, the speed of technological adaptation in conflict zones is increasingly challenging traditional defense acquisition models, as adversaries rapidly modify and deploy emerging technologies on the battlefield.

This widening gap between technological evolution and institutional response has created a structural tension within the defense sector. These frameworks are designed for scale and reliability, yet they often lack the agility required to respond to emerging threats such as drone swarms and decentralized command structures. Analysts have increasingly pointed to a growing role for smaller, venture-backed firms that can iterate quickly and deploy solutions in compressed timelines.

For Darcy Zhang, co-founder of Greypoint Industries (Y Combinator S26), this shift is not theoretical. It is a direct response to lived experience and industry observation. “We saw a system that rewards scale and continuity, but not necessarily speed or adaptability,” Zhang says. “In modern conflict, the advantage goes to whoever can evolve fastest. That is where smaller teams have an edge.”

Founded in 2025 by a group of lifelong friends with backgrounds spanning defense technology and active service in the Canadian infantry, Greypoint Industries was built around a simple and strategic thesis: the most effective way to counter drone swarms is to focus on the human operators controlling them. While many defense systems concentrate on intercepting drones individually, Greypoint’s approach targets the source of coordination itself. “If one operator is managing a swarm, neutralizing that point of control changes the entire equation,” Zhang explains. “It is a question of efficiency and scale.”

According to Zhang, this perspective reflects both technical insight and personal stake. Members of the founding team include active-duty personnel who understand the operational realities of modern warfare. Zhang calls this a defining advantage. “We are building systems we would trust in the field ourselves,” he says. “That changes how we think about reliability, usability and consequence.”

Greypoint Industries gained recognition after winning Canada’s first defense-focused hackathon, Icebreaker, where its concept was validated among peers and industry observers. The milestone served as both technical proof and a public signal. “It showed there is an appetite for new approaches,” Zhang notes. “It also confirmed that innovation is coming from outside traditional channels.”

That dynamic lies at the heart of Greypoint’s broader argument about the future of defense innovation. Zhang points to structural incentives within legacy defense contracting that can slow progress. Cost-plus models and extended procurement timelines encourage stability, yet they can also limit experimentation and rapid iteration. “Large contractors are optimized for delivering complex programs over long horizons,” he says. “Startups are optimized for solving problems quickly. Both have roles, but the balance is shifting.”

According to Zhang, governments in North America and Europe have begun expanding initiatives aimed at integrating startups into defense ecosystems, from innovation units to rapid acquisition pathways. However, he notes that a persistent funding gap remains. Early-stage companies often secure research and development support but face challenges transitioning to full procurement contracts. This creates a bottleneck between promising prototypes and scalable deployment.

Zhang sees this as one of the most pressing challenges facing the sector. “There is a missing middle,” he says. “You can prove the technology works, but getting it into widespread use requires a different level of commitment from the system.” He emphasizes that this is not unique to Greypoint, but indicative of a broader structural issue that will shape the trajectory of defense innovation.

Despite these constraints, the company continues to position itself at the intersection of urgency and opportunity. Its focus on operator-centric targeting reflects a wider trend toward precision, efficiency and asymmetric advantage. More importantly, it underscores a shift in who is driving innovation. Increasingly, it is younger teams with direct exposure to modern conflict environments who are defining the next generation of defense solutions.

For Zhang, the mission remains grounded in both practicality and responsibility. “We are not building technology in a vacuum,” he says. “We are responding to real conditions, real risks and real people who depend on these systems.”

As governments adapt procurement models and funding pathways, companies like Greypoint Industries offer a case study in what the future of defense innovation may look like. They also highlight the urgency of aligning institutional frameworks with the speed of modern conflict.

“The battlefield is evolving whether systems keep up or not,” Zhang says. “The question is whether we are willing to rethink how innovation happens before that gap becomes too wide to close.”
